so its shorter than i thought 😅 im so glad about this. my original thought was 5 years of wait.

Yes :)

 

so reach the US first.  Shortly in about a month your green card will arrive.

 

fly back as convinient and get married.  Petition after marriage.

 

After petition in about 2 years all will be done and they can be with you.

Why does USCIS require that an adult son/daughter must remain unmarried as they wait for their priority date for when their parent can sponsor them for an immigrant visa? This case shows that just as soon as the adult son/daughter gains a green card, they can immediately marry their partner and petition their "new" spouse. The original requirement for remaining single doesn't really slow down the chain of migration.

I raised exactly the same point last week on a similar thread. They have a child together. Any bets they were living together in a marriage-like relationship. They are just as married as my husband and me (and you and your spouse) save for a piece of paper declaring it. It's crazy. And then the minute the GC is in their paws, boom! They get married and petition the wife and child. So what's the point in insisting they remain unmarried?

5 years for my naturalization and 2 years for their visa processing?  correct? or can the 2 years started within those 5 years? do i need to be citizen or just get my gc for their f2a?

No just your green card.  Then you must marry your girlfriend.  After marriage you will petition her, with your son as a derivative.  It will take about 2 years and they will both move at the same time.  As long as you marry after getting your green card, this is the fastest route to reunite your family.

That's how it is....  maybe someday the rules will make more sense.
